Measure AI Value
We help leadership teams define outcomes, track the evidence from adoption through operational change, and decide what to improve, scale, redesign or stop.
For established and mid-sized UK businesses defining value before implementation, reviewing a live initiative or trying to determine whether AI investment is genuinely delivering.
Each level answers a different leadership question.
Activity
Was the capability delivered?Investment, solution and intended process
Adoption
Did behaviour and work change?Use, capability and operating practice
Performance
Did the operation improve?Speed, quality, capacity and consistency
Business outcome
Was the change worth it?Value, cost, risk and sustainability
The commercial principle
Licences, pilots, automations, training and usage are inputs. They matter, but they do not establish that the business is better off.
The relevant question is what changed in the business, how confidently AI contributed and whether the outcome justified the investment, risk and leadership attention involved.
When value measurement is needed
An initiative has progressed, but the original value claims have not been replaced by evidence from real use and operating conditions.
The solution is live, but no reliable baseline, success measures or decision thresholds were agreed before the business changed.
Logins, licences, prompts or completed training show activity, but do not establish whether customers, operations or performance improved.
An initiative is absorbing attention and cost because no structured review determines whether to improve, scale, redesign or stop.
The measurement coverage
Appropriate measures depend on the initiative. The evidence should connect behaviour and operating performance to the outcome the business actually cares about.
Define the specific customer, commercial, operational or risk outcome the initiative is expected to influence.
Understand the starting position and what provides a credible basis for judging whether meaningful change occurred.
Track whether intended users adopt the capability, use it appropriately and change the relevant way of working.
Measure changes in speed, quality, consistency, capacity, exceptions or other operational indicators that support the value case.
Consider implementation, licences, data, assurance, support and change costs alongside the benefit or capacity created.
Examine unintended effects, control performance and whether the outcome can be sustained responsibly at the intended scale.
A credible evidence chain
A strong value case does not jump from “the tool is live” to “the business benefited”. It tests the links between delivery, adoption, operational performance and the final outcome, while making uncertainty visible.
Deliver
The intended solution, workflow and controls are in place.
Adopt
People use the capability appropriately in the relevant work.
Perform
Speed, quality, capacity or control changes in a measurable way.
Contribute
The operational change makes a credible contribution worth sustaining.
What value can mean
Measures should reflect why the initiative exists. Financial return matters where it can be assessed credibly, alongside other material outcomes.
Contribution to acquisition, retention, conversion, share of wallet or new sources of value where attribution is credible.
Reduced avoidable effort, lower external cost, fewer errors or improved economics after the full cost of change is considered.
Time or capacity released and then converted into a useful business outcome, rather than theoretical hours saved.
Changes in experience, responsiveness, consistency, access to knowledge or the quality of work and decisions.
Earlier detection, stronger evidence, better consistency or reduced exposure where the improvement can be demonstrated.
A stronger organisational ability to use AI responsibly or make important decisions with better and more timely information.
How we measure & optimise
The work sits within the MEASURE & OPTIMISE stage of the AI Transformation Operating System and feeds learning back into the wider portfolio.
Agree what should change, why it matters, who owns the result and which future decision the evidence must support.
Capture a practical baseline, assumptions, existing variation and the costs or constraints that shape the value case.
Monitor delivery, adoption, operating performance and business outcomes without confusing one level with another.
Assess what changed, how confidently the initiative contributed and which external factors or gaps affect the conclusion.
Improve, scale, redesign or stop based on the strength of the evidence, ongoing cost, risk and strategic relevance.
What the work should produce
The aim is not a dashboard for its own sake. It is an accountable view of performance, value and uncertainty that supports action.
Defined outcomes, owners and decision thresholds
A practical baseline and documented assumptions
Measures across adoption, operations and business value
Visibility of full cost, dependencies and material risk
A regular performance and value review cadence
Evidence gaps and attribution limits made explicit
Clear improve, scale, redesign or stop decisions
Learning carried into the wider AI portfolio
Illustrative measurement situations
These are illustrative scenarios, not case studies or claims of historic client results. Appropriate evidence depends on the initiative and available data.
A practical first conversation
We will look at the initiative, the outcome it was intended to create, the evidence available and the decision that measurement now needs to support.
